Lewis Hamilton's first Ferrari victory of 2026 at Barcelona was not simply a case of Ferrari finding more pace. The race turned on when Hamilton stopped, when Mercedes reacted, and then how a Virtual Safety Car transformed the cost of his final pit stop.
Hamilton had already committed Ferrari to a three-stop strategy while George Russell and Kimi Antonelli were pursuing the more conventional two-stop approach. The decisive moment came on Lap 40, when Fernando Alonso's stranded Aston Martin triggered a Virtual Safety Car. That Barcelona race is a useful example of what pit-stop timing actually means in modern Formula 1. The stopwatch matters, but the more consequential question is usually when the stop happens relative to everyone else's strategy.
Barcelona showed why a slower strategy can become the faster one
The planned race in Barcelona was largely built around two stops. Tyre management mattered because of the hot conditions, and the leading Mercedes cars initially appeared to have the advantage.
Hamilton chose something different.
He pitted first among the leading group on Lap 11, handing back the soft tyres on which he had started. Mercedes responded by bringing Russell in on Lap 12, partly to protect against the undercut. Norris stopped on Lap 13, while Piastri and Antonelli stopped on Lap 14. (skysports.com)
Those calls created two distinct races.
Russell and Antonelli were trying to extract maximum distance from a two-stop strategy. Hamilton was accumulating tyre performance through shorter stints and accepting the additional pit-lane visit. That normally carries a substantial time cost.
The gamble only works if the extra stop can be made without losing the track position that the strategy is supposed to create.
Hamilton's second stop came on Lap 27. By Lap 40, Ferrari had put itself in position to benefit from a third stop because Hamilton was already on the more durable compound and had the pace to make the strategy viable. Then Alonso stopped on track.
The VSC changed the calculation.
The Virtual Safety Car effectively changed the price of Hamilton's final stop
Under normal racing conditions, a pit stop costs a driver the time required to enter the pit lane, stop, change tyres and rejoin, while the rest of the field continues at racing speed.
During a VSC, everyone must respect a reduced delta. That does not make the pit lane free, but it sharply reduces the relative time lost by a driver who stops.
Sky Sports' post-race analysis estimated the net cost of a Barcelona pit stop under the VSC at about 12 seconds, compared with roughly 22 seconds at full racing speed. The exact figure depends on the circumstances and timing, but the strategic point is not disputed: Ferrari received a dramatically cheaper third stop. (skysports.com)
Hamilton entered the pits while the VSC was active and emerged still leading.
That is why the phrase "pit stop timing" can be misleading if it is understood only as the number of seconds spent stationary in the box. Ferrari's stop itself was not extraordinary. The official F1 pit-stop record lists Hamilton's first Barcelona stop at 22.480 seconds and his later stops among the race's recorded pit visits. Hamilton then pulled away and won comfortably.
Mercedes' two-stop strategy had been viable. Ferrari's three-stop strategy became decisive because the timing of the final stop intersected perfectly with the VSC.
George Russell's second place also came with a strategic cost
Russell finished second, but Mercedes' strategy was not without compromises.
The team had reacted to Hamilton's early stop because allowing Ferrari to gain an undercut advantage was dangerous. Russell subsequently believed he could have extended his first stint further and extracted more life from the tyres. Instead, Mercedes prioritised protecting track position.
That is a recurring strategic tension in F1. Staying out longer gives a driver more flexibility and potentially a stronger tyre offset later. Pitting earlier protects against an undercut but commits the team to its next strategic phase sooner.
In Barcelona, Mercedes had to manage both.
Russell also suffered from an incorrect balance adjustment during his final pit stop, leaving the car "very, very oversteery" in the closing stages, according to Mercedes. He nevertheless finished second. (formula1.com)
So even when the timing decision itself is defensible, execution during the stop can affect the result that follows.
Austria showed the opposite problem: waiting too long
Barcelona demonstrated how a perfectly timed stop can create a victory. The Austrian Grand Prix showed how delaying one can turn a potential win into second place.
Max Verstappen was within striking distance of George Russell after the opening round of stops. Verstappen had pitted on Lap 19, with Russell following one lap later. Later in the race, however, Russell made his final stop with 28 laps remaining while Verstappen stayed out longer. Verstappen eventually stopped with 22 laps remaining and gained a tyre advantage for the final stint. (formula1.com)
The strategy was not obviously wrong. Staying out gave Verstappen track position and allowed him to run longer before taking the final set of tyres.
The problem was the amount of time left after the stop.
Verstappen had the fresher tyres, but not enough laps to convert that advantage into a pass for the lead. Russell held on to win by 1.6 seconds. Verstappen later suggested Red Bull had missed an opportunity to win. (formula1.com)
That is the central calculation behind an undercut or overcut. A tyre advantage has value only if there is enough remaining race distance to use it.
A pit stop can change the podium without changing the fastest car
The 2026 races also show why strategy should not be reduced to "fast stop versus slow stop."
At the Belgian Grand Prix, for example, Max Verstappen lost position to Charles Leclerc during a VSC phase after both had been competing near the front. Verstappen ultimately finished third behind Leclerc and winner Kimi Antonelli. (skysports.com)

But those numbers do not tell us which team made the best strategic decision.
A two-second stationary stop is useful only if the car is entering the pits at the right moment. A three-second stop at exactly the right point in a VSC can be worth far more than a slightly faster stop made under green-flag conditions.
The pit crew controls one part of the equation. The strategy group controls another. The driver then has to convert the resulting tyre and track-position advantage into lap time.

This is why the most consequential pit stops are often the ones that do not look dramatic on television.
Barcelona's decisive stop took place because Ferrari had already built its race around three stops. Austria's result was shaped by how long Verstappen and Russell waited before their final stops. In both cases, the outcome depended on a calculation involving tyre degradation, track position, remaining laps and the possibility of a neutralisation.
The fastest pit crew still needs the right call.
The perfect strategy still needs a clean stop.
And the right tyre at the wrong point in the race can be less valuable than an older tyre with clear track ahead.
Hamilton's Barcelona victory is the clearest example so far in 2026. Ferrari did not merely pit Hamilton three times. It positioned the third stop so that a race interruption made the extra stop affordable, then gave him enough tyre performance to turn that temporary advantage into a 19-second victory.
That is what pit-stop timing really changes in Formula 1. It does not simply decide who gets fresh tyres first. It decides whether the fresh tyres arrive while the race is still available to be won.
